🟩 Client Industry

Real estate brokerage focused on residential property sales, working with multiple brokers, buyers, and property owners.

🟥 Problem

While the business was able to generate leads and conduct site visits effectively, the final stage of deal closure was highly unstructured.

Once a client decided to proceed, the process became complex and difficult to manage.

Key challenges included:

Documentation handled through emails, WhatsApp, and physical files
No centralized system to track deal progress
Manual calculation of commissions and payouts
Lack of clarity in registration costs and financial breakdowns
Difficulty coordinating between buyers, sellers, brokers, and legal processes
No visibility into which deals were progressing or getting delayed

These issues led to:

Delays in closing deals
Increased risk of errors in financial calculations
Miscommunication between stakeholders
Loss of deals due to process inefficiencies
Lack of trust and transparency in transactions

🟨 Solution

A Deal, Documentation & Commission Management System was implemented to bring structure and control to the deal closure process.

Core components included:

Centralized deal tracking system with defined stages
Digital documentation management and tracking
Automated commission calculation based on property value
Structured financial breakdown for clients and stakeholders
Registration coordination support with task tracking
Dashboard for monitoring deal progress and financials

The system ensured that every step of the deal closure process was tracked, visible, and standardized.

🟦 Implementation

The implementation focused on structuring the most critical and sensitive part of the business.

Phase 1: Deal Workflow Definition
The entire deal closure journey—from agreement to registration—was mapped and structured into clear stages.

Phase 2: Financial Structuring
Commission models, payment structures, and cost components were defined and integrated into the system.

Phase 3: Documentation System Setup
All required documents and processes were digitized and organized within the platform.

Phase 4: Team & Stakeholder Alignment
Brokers and internal teams were trained to manage deals through the system, ensuring consistency and transparency.

The focus was on reducing ambiguity and creating a controlled execution environment.

🟩 Result

The business achieved a major improvement in deal execution efficiency and financial clarity.

Key outcomes included:

Faster and more predictable deal closure process
Elimination of manual errors in commission and cost calculations
Improved coordination between all stakeholders
Full visibility into deal status and progress
Increased trust and transparency with clients and partners
Reduction in deal drop-offs during the final stage

The brokerage successfully transformed its deal closure process from a fragmented and manual system into a structured, trackable, and scalable operation.

This not only improved operational efficiency but also strengthened the business’s ability to handle higher deal volumes with confidence.
